The SMB Agentic Ladder: found, understood and acted on by AI agents
The SMB Agentic Ladder is a four-stage framework — agent-visible, agent-legible, agent-actionable, agent-transactable — describing how a small business becomes findable, understandable, then actionable by answer engines (ChatGPT, Perplexity, Gemini) and AI agents. A Living Scale Up / BuddyLeader framework (Lavaux, Switzerland), formulated from a real case documented in a dated public journal.
Why a ladder
Your customers now ask their questions to answer engines, and AI agents are starting to compare, prepare and execute purchases for them. Most SMB websites were built for humans and for Google — not for agents. The ladder gives a build order: each stage rests on the previous one, and each carries a falsifiable test — you know whether you have reached it, with no opinion and no paid audit.
The four stages
| Stage | What it means | The test | The moves |
|---|---|---|---|
| 1 · Agent-visible | AI crawlers can find you. | Your site appears in a Perplexity search for your brand. | robots.txt that allows AI crawlers (GPTBot, ClaudeBot, PerplexityBot…) · a clean, submitted sitemap (Bing Webmaster + Search Console) · IndexNow on every publication. |
| 2 · Agent-legible | They can understand and cite you. | An answer engine cites your page with attribution. | A 40-60-word answer at the top of the page · FAQ in your customers' exact words · schema.org structured data · llms.txt · unambiguous entity identity (who you are, who you are not) · one dated, sourced proprietary dataset only you own. |
| 3 · Agent-actionable | They can act with you. | An AI assistant queries your data and gets the exact answer. | Expose queryable data and actions — a machine feed (like mcp.json), then a real MCP server — rather than pages alone. |
| 4 · Agent-transactable | They can close — the human confirms. | An agent prepares a purchase your customer confirms in one gesture. | Agentic payment rails (ACP, AP2) through your payment provider · systematic human confirmation, never a silent purchase. |
The 8-question self-assessment
- Does your robots.txt explicitly allow AI crawlers?
- Is your sitemap current and submitted to Bing and Google?
- Do your key pages open with a 40-60-word answer?
- Do your FAQs use the questions exactly as your customers type them?
- Do your pages carry valid schema.org structured data?
- Do you publish data only you own (figures, a barometer, a survey)?
- Do you have a machine file for agents (llms.txt, product feed)?
- Can an agent trigger an action with you (simple signup, queryable data)?
0–2 yes: start at stage 1. · 3–5: stage 2 is your worksite. · 6–7: stage 3 is within reach. · 8: prepare the transactable stage.
The doctrine: the agent proposes, the human confirms
Credible agentic commerce does not remove the human decision — it removes the friction before it. At BuddyLeader the rule holds on both sides: in the product, the AI prepares the quote and the craftsman validates; in sales, an agent can discover, compare and prepare a signup, but the purchase is confirmed by a human. The agent proposes. The human confirms. On both sides.

Frequently asked questions
What is the SMB Agentic Ladder?
A four-stage framework — agent-visible, agent-legible, agent-actionable, agent-transactable — describing how a small business becomes findable, understandable, then actionable by answer engines and AI agents. Each stage carries a falsifiable test and concrete moves. Published by Living Scale Up (BuddyLeader), Lavaux, Switzerland.
How do I make my website visible to ChatGPT and Perplexity?
Visibility first: allow AI crawlers in robots.txt, submit a clean sitemap to Bing (ChatGPT cites through the Bing index) and Google. Then legibility: a 40-60-word answer at the top of the page, FAQs in your customers' words, structured data, and one dated proprietary dataset only you own.
What is agentic commerce for a small business?
The ability of an AI agent to discover your offer, understand it, compare it, then prepare a transaction your customer confirms. Open standards exist (ACP by OpenAI/Stripe, AP2 by Google); for an SMB, what matters is being ready stage by stage — and keeping the human confirmation.
Who created this framework, and on what basis?
Living Scale Up, the Swiss company behind BuddyLeader (Lavaux, Vaud). The framework is formulated from a real case: the documented transformation of buddyleader.com, traced date by date — incidents included — in the public journal, with a pre-registered measurement protocol.
